The most idealistic version of patronage - and a cautionary tale about its economics.

The Correspondent and the UK’s Tortoise Media tested the most generous version of the patronage model: let the reader set their own price. Pay What You Can. No minimum subscription. No identity-cost gating. The reader’s contribution was a function of their conscience, not the publisher’s spreadsheet.

The framing was ideologically pure. If journalism was a public good, then access to it should not be priced like a commodity. The Dutch parent had built a successful Dutch-language operation on this principle. The English-language expansion launched in 2019 with a similar pitch - and shut down at the end of 2020.

The post-mortem was simple. Pay What You Can maximized initial accessibility and goodwill. It did not generate the predictable, compounding revenue per user required to sustain a serious newsroom. Idealism without a commercial floor proved economically fragile. The episode left a lesson the rest of the industry quietly absorbed - patronage works when the patron is asked, gently but firmly, for a real number.
